Conducting a team retrospective with a BrainRain facilitator

When a team works at an intense pace, it is difficult to stop and relax in the daily routine.
to take an honest look at what is really happening. The external facilitator takes on
themselves a difficult part – helps people talk through problems without mutual
accusations, find common solutions, and leave the meeting with a clear plan of action.

BrainRain conducts professional retrospectives for IT teams, product teams,
departments in banks and the non-banking financial sector. The goal is simple – not to “check the box”, but
to make the team work calmer, more transparent, and more productive.

When a company needs an external retrospective

Usually, people come to an external retrospective not out of curiosity, but when internal Talking is no longer enough. Typical situations that companies turn to BrainRain for:

1

the team formally holds retrospectives, but nothing changes;

2

hidden conflicts appeared between development, product, QA, and business;

3

people burn out, engagement drops, “silent layoffs” occur;

4

after major releases or crisis periods, you need to honestly take stock;

5

the company is undergoing a transformation, the structure, roles, and processes are changing;

6

Management sees symptoms of problems but does not receive honest feedback.

In such moments, a simple meeting of “their own with their own” rarely yields a breakthrough. Too many past experiences, formal roles and “politics”. The external facilitator removes tension and creates a safe space where you can talk about difficult things – in a structured way and businesslike.

What is a facilitated retrospective from BrainRain?

A facilitated retrospective is not a lecture or an “anonymous complaint.” It is a working
a session led by an experienced BrainRain facilitator that:

  • is not part of the team and has no “hidden interests”;
  • knows Scrum, Management 3.0, and group facilitation tools;
  • maintains the structure of the conversation, pace and time;
  • helps formulate specific agreements and next steps.

A retrospective can be conducted:

  • online (Zoom/Miro/Mural) – for distributed teams;
  • offline – in your office or partner spaces.

The format adapts to your context: product team, cross-functional group,
several teams at the same time, a separate department in a bank or financial institution.

Why an external facilitator is more effective than an internal one

Many companies have their own Scrum Masters, managers, HR. But at some point It becomes difficult for an internal leader to remain neutral. He is part of the system, has own history of interaction with each person. This is natural.

External BrainRain Facilitator:

  • does not take sides and is not involved in domestic politics;
  • can ask “uncomfortable” questions that colleagues are embarrassed to voice;
  • is not afraid to touch on the topic of roles, results, and expectations from management;
  • helps the team see the situation from a different angle, rather than repeating old ones conversations.

In this case, the internal Scrum Master or manager does not “drop out”, but on the contrary – gains An ally. After the session, he is the one who helps the team keep the agreements made in their work.
